Build enough of a buffer that a slow prototype or a failed first sample costs you nothing but time, not a missed shipment. The old relationship isn’t the enemy here, it’s the safety net that lets you test the new one properly.

A few questions early in the conversation tell you a lot about how a transition with a given manufacturer is likely to go.
Onboarding communication. Do they walk you through a phase-by-phase plan with clear timelines, or is the process a black box until tooling shows up? A packaging partner who maps out quoting, prototyping, tooling, and fulfillment up front is one who has done this transition before, with other buyers just as nervous as you are.
Response time. When something needs an answer, how fast do they actually get back to you — hours, or days? A manufacturer who lets inquiries sit will feel that way throughout the entire transition.
Commitment before quoting. Do they require a production order before you can see a functional sample, or will they show you a working prototype first? The second approach is the one that lets you validate without betting your full volume on an unproven package.
Minimum order threshold. Can you start small enough to properly test the relationship, or does their minimum force you to commit to full volume on day one? A low threshold is what makes a real parallel-run possible.
